It means the justification equation has shifted, and a lot of SME owners are sitting with that shift quietly, not sure what to do about it.<\/p>\n
I’ve had versions of this conversation with maybe thirty Singapore SME owners in the last five months. The pattern is consistent. Nobody wants to say “I’m not sure my current headcount is justified.” But that’s what’s underneath the worry, a lot of the time.<\/p>\n

That number didn’t make many headlines because it’s not dramatic enough \u2014 nobody closed suddenly, nobody ran to the press. But 43% is nearly half the SME sector quietly running on the same or less money than 12 months ago, while costs keep moving in one direction.<\/p>\n
Rent stayed roughly the same or increased, depending on your district. CPF contribution rates for older workers went up in January 2026. AI software subscriptions \u2014 a new line item that barely existed in 2022 \u2014 are now a real cost for any business that’s trying to stay current. And the clients? They’re not paying more. It sounds like: “I know I should be using AI more seriously, but I don’t know where to start and I’m embarrassed to say that out loud.” Or: “My junior staff have started using ChatGPT for everything and I’m not sure if that’s good or a problem.” Or the version I find most interesting: “I feel like everyone else has figured this out except me, and I’m going to fall behind before I even understand what I’m falling behind on.”<\/p>\n
That last one is the anxiety that I think is most widespread among Singapore SME founders in their 40s and 50s \u2014 a generation that built real businesses through hard work and accumulated knowledge, and now finds themselves needing to develop a new technical fluency faster than they expected. It’s not incompetence. It’s just an unreasonable speed requirement arriving at an already-difficult time.<\/p>\n

If the worry is cost structure, the response is a rigorous headcount audit and a conversation about which functions can be AI-augmented or offshored without compromising the quality of what makes your business worth hiring. If the worry is AI fluency, the response is starting smaller than you think you need to \u2014 one tool, one workflow, 30 minutes a day \u2014 rather than a comprehensive “AI transformation.”<\/p>\n
Wait, let me put it differently. Most of the Singapore SME owners who’ve improved their position in the last 18 months didn’t do something dramatic. They made two or three specific changes to their cost structure or workflow and then ran with that. The ones who are still stuck are often waiting for a more complete answer before they move at all.<\/p>\n
If that’s you \u2014 it’s okay lah. A lot of us are in the same place. But the waiting doesn’t get easier with time, and the gap between where you are and where the structural pressures are heading is real.<\/p>\n

First, audit the work before you audit the headcount. Before you decide anything about who to keep or replace, spend a week tracking what your team actually does hour by hour. Work that’s high-value and shouldn’t be touched, and work that’s genuinely administrative and could be AI-augmented or offshored at a fraction of your current cost.<\/p>\n
